A Regional Retail Chain
Started with a DTMM maturity assessment to diagnose the current state and set a phased roadmap, while stewards took over day-to-day IT and AI tooling.

Client background
The chain had rolled out online-offline integration across a dozen stores, but each store built its own systems with no data flow between them. A three-person head office IT team spent everything on firefighting, with no capacity to optimize or adopt new technology. Digital investments were fragmented and hard to measure, and management lacked a shared view of what to do next.
Solution
Enterprise Digital Steward began with Digital Transformation Consulting (DTMM): maturity was assessed across strategy, data governance, technology adoption and organization against GB/T 43439-2023, placing the company at the standardized operations stage and producing a phased improvement roadmap. A BAM Client Manager Steward then coordinated requirements and rhythm, a TAM Technical Manager Steward owned technical delivery, and an AIM Smart AI Steward handled monitoring — forming the three-person dedicated model.
